How to ensure the solution of two problems: increase the cost of the holding and ensure transparency of the business for potential investors with a possible exit in the foreseeable future? One of the classic approaches to solving such problems in a production group of companies is the creation of a regular system for increasing operational performance.
This approach has quite a wide range of different methodologies, among those the most famous are Lean Manufacturing, Six Sigma, Kanban, and ISO: 9001. Each of the methodologies has specific and distinguishing features. They are united by an approach to the company’s business processes, i.e. a holistic interconnected view of the activity, so called “a process framework”, as a basis for the application of various methods and tools to improve operational efficiency.
After the formation of the holding and the incorporation of many factories into it, the established FMCG-group turned out to be the largest manufacturer in the industry, both in Russia and in Eastern Europe. One of the key objectives set by the shareholders was to increase operational efficiency and ensure business transparency. For this purpose, a project to optimize the holding’s business processes was initiated.
To solve two mentioned problems in parallel, a unique methodology for continuous improvement of business processes was developed, which included the most suitable and appropriate tools and methods of lean manufacturing, six sigma and ISO 9000 series standards.
A business process framework was developed and on its basis, the processes of all 16 factories and the management company were modeled. Based on the holding’s strategy, the group’s strategic goals were clarified and expanded, and top-level indicators were developed. This allowed us to determine the criteria for process optimization.
Based on them, updated target processes were designed – both typical and unique. For the successful implementation of the updated processes, adjustments were made to the organizational structures of business units, as well as the functions and responsibilities of departments and management functions were clarified. The updated processes allowed the group to increase its operational profit margin by 16%. At the same time, the organizational mechanism for continuous improvement of business processes was developed and implemented, which laid the foundation for further work on operational performance.
