After the gathering of the operational assets all over the country into the largest FMCG-Group (confectioneries) in the industry (Eastern Europe and CIS) it was the time for operational improvement.
What did the client want:
To increase operational performance by optimizing business-processes.
The first step was to create a comprehensive models of existing processes of all 16 business units. Based on the strategy the goals and targets were clarified and established as criteria for the optimization.
Based on the optimization criteria and strategic goals the optimized business processes were designed as “to-be” stance. In order to implement the target processes into the reality the large-scale optimization program was drafted. It included the organisational, functional and administrative changes and specified and reorganized the responsibilities and functions of the management.
The new processes allowed to increase the operational profit margin on 16%. Additional tool for continual improvement process was designed, implemented and fine-tuned. It was based on Lean Six Sigma and served as a ground for the further excellence in operations.
